From What Others Walk Over

The Formation Reader

Three layers. One cut. Read what others walk over.

What kind of situation are you reading?
Layer 1 Surface
Layer 2 Stratum
Layer 3 Deep Structure
The Cut
Layer 1 · Surface

What is the stated situation — exactly as presented?

The words. The agenda. The official version. What has been said, what has been asked for, what the stated objective is. Do not interpret yet — just describe what is on the surface.

If you're stuck, consider
What is the formal ask or stated agenda?
What has been said explicitly so far?
What does the other party say they want?
Write at least a sentence or two
Layer 2 · Stratum

What is actually driving this — beneath what has been said?

The hidden motive. The real fear. What the other party actually needs, which is almost never what they say they need. The relationship dynamic. The unspoken priority that overrides the stated one. This layer is where the reading begins.

Probe deeper
Whose credibility or reputation is at stake here?
What is this person most afraid of — and would never say aloud?
What has already been decided that nobody is acknowledging?
Be specific — name the fear, not just the topic
Layer 3 · Deep Structure

What macro force is making this moment what it is?

The tectonic shift. Market pressure, regulation changing, technology disrupting, political context, generational shift, or structural change that neither party may be naming but both are feeling. This layer moves slowly — but it determines everything above it.

Look for the structural force
What is happening in the broader market, sector, or world that makes this situation what it is?
What force is operating that makes the old answer no longer work?
Why is this happening now, rather than two years ago or two years from now?
This is the hardest layer — take your time
